What happens to your clients when an agent leaves

An agent leaves. It might be to a competitor, it might be to go independent, it might be on perfectly good terms. The uncomfortable question is the same: what happens to the clients they were handling?

In many agencies the honest answer is that nobody knows. And if their portfolio lived on their phone and in a spreadsheet on their laptop, the real answer is that it leaves with them.

The problem is not disloyalty

Even if the agent leaves with no bad intent at all, if the data only ever existed in their personal tools, the agency loses it just the same. Nobody knows which buyers were warm, what was discussed with each owner, or which viewings were pending.

The damage is not that a competitor has your list. It is that you no longer do.

There is a legal side too

Buyer and owner details are personal data, and the agency is the controller answerable for them. If that data sits in the personal WhatsApp of someone who no longer works with you, you have a GDPR problem that does not go away because the agent left.

Being able to show where the data is, who had access and that access was withdrawn on the leaving date is not bureaucracy — it is what covers you.

What to do before it happens

  1. Keep the portfolio in an agency system, not on personal devices. Without this, nothing else matters.
  2. Give each agent access only to their own. Then no single departure takes the whole database.
  3. Cut access on the day they leave. A deactivated user stops getting in, full stop.
  4. Make the portfolio transferable to another agent without rebuilding it by hand.

On the day itself

What should happen when an agent leaves is fairly simple: their clients, listings and pending viewings move to someone else, their access closes, and the history of what they did is kept. Nothing is deleted — it changes hands.

If that takes you more than a minute, your process is fragile.

And without distrusting anyone

None of this is about watching people. It is about the agency not depending on where each person keeps their notes. A good system protects the agent too: when they come back from holiday they do not have to reconstruct from memory who was due a call.
